The data shows that 97% of organizations that suffered an AI-related breach lacked proper access controls on their AI systems. In an industry where a measurement error of parts per million can invalidate an entire production run, the consequences of that door being opened are difficult to overstate.

The Numbers That Should Keep You Awake


The IBM Cost of a Data Breach Report 2025, the 20th edition of this landmark annual study, based on research by the Ponemon Institute across 600 organizations in 17 industries, arrives with a paradox at its center. Globally, the average cost of a data breach fell for the first time in five years, dropping to USD 4.44 million. AI-powered defenses, faster detection, and smarter containment drove that decline. That is genuinely encouraging news.

 

But underneath that headline sits a structural vulnerability that the calibration and metrology industry cannot afford to ignore: organizations are deploying AI at speed and governing it almost not at all. The report calls this the AI Oversight Gap. And for precision industries, the gap has a very specific shape.

 

 

 

The Numbers That Should Keep calibration labs awake

 


These numbers were drawn from organizations across all industries. But the calibration and metrology sector, with its reliance on traceable data, certified measurement systems, and the integrity of the measurement chain, faces an amplified version of every one of these risks.

 

Why Calibration and Metrology Are Especially Exposed


Calibration laboratories and metrology departments occupy a peculiar and critical position in the industrial ecosystem. They are the guarantors of measurement integrity. Everything downstream, from pharmaceutical batch release to aerospace component certification to food safety verification, depends on the accuracy and trustworthiness of the data they produce. And increasingly, AI is being woven into the fabric of how that data is generated, validated, and reported.

 

The Measurement Chain Is a Data Chain


Modern calibration operations generate and process enormous volumes of data, including instrument readings, uncertainty budgets, drift analyses, customer asset records, calibration certificates, and traceability documentation. AI and machine learning tools are now being applied to predictive maintenance, automated drift detection, statistical process control, and even the generation of measurement uncertainty estimates. Each one of these applications creates a new AI attack surface.

 

The IBM report found that the most common AI security incidents occurred in the supply chain, driven by compromised apps, APIs, and plug-ins. For calibration laboratories using cloud-based laboratory information management systems (LIMS), third-party calibration management software, or AI-assisted measurement platforms, this is not an abstract threat. It is a precise description of how your operational data flows.

 

Accreditation Depends on Data Integrity - AI Can Compromise Both


For ISO/IEC 17025-accredited laboratories, the stakes of a data integrity failure extend well beyond financial loss. Accreditation bodies require that calibration records be accurate, complete, and protected from unauthorized alteration. A breach that compromises calibration certificate data, whether through model inversion, data poisoning, or unauthorized access to AI systems, could result in the issuance of invalid certificates, accreditation suspension, and liability exposure that no insurance policy fully covers.

 

Data poisoning, where an attacker corrupts the training data or inputs of an AI system, accounted for 15% of AI security incidents in the IBM report. In a calibration context, poisoned data used to train a predictive drift model could cause systematic measurement errors that propagate silently through an entire calibration program before anyone notices. The instrument says it passed. The AI agreed. But the measurement was wrong.

 

Shadow AI Is Already in Your Calibration Laboratory


The IBM report's findings on shadow AI deserve particular attention from metrology managers and quality directors. Shadow AI refers to AI tools used by employees without organizational approval or oversight, such as a chatbot used to draft technical procedures, an AI-assisted data analysis tool installed on a workbench laptop, or a cloud-based instrument analysis platform subscribed to on a personal credit card.

 

In a calibration environment, shadow AI might appear as a technician using a generative AI tool to help interpret ambiguous calibration standards, an engineer feeding customer measurement data into an unvetted AI analysis platform, or a manager using an AI scheduling tool that has access to customer asset lists. None of these uses may seem alarming in isolation. Collectively, they represent exactly the uncontrolled AI footprint that the IBM report found was driving up breach costs.

 

Shadow AI incidents resulted in 65% of cases involving compromised customer PII, higher than the global average of 53%. For calibration laboratories, customer records include not just names and contact information but also asset inventories, measurement history, acceptance criteria, and, in some cases, sensitive information about the products those instruments measure. That is high-value data by any attacker's assessment.

 

The Reassuring Truth: This Is a Solvable Problem for Calibration Labs


Here is where the IBM report's findings shift from alarming to actionable, and where the calibration industry has genuine advantages that other sectors lack.

 

Precision industries already operate within structured quality frameworks. ISO/IEC 17025, ISO 9001, and sector-specific standards like IATF 16949 and AS9100 have embedded a set of habits, documented procedures, controlled access to records, management review, internal audit, and nonconformance tracking into a calibration culture that translates directly into effective AI governance. The discipline is already there. It needs to be extended to cover AI systems.

 

Furthermore, the IBM report is unambiguous about what works. Organizations that used AI and automation extensively in their security operations saw breach costs fall to USD 3.62 million, nearly USD 2 million below those that used no AI in their defenses. They also contained breaches 80 days faster. The same AI capabilities that create new risks, when properly governed and deployed defensively, represent the most powerful tool available for managing those risks.

 

The organizations that suffered most were not those using AI. They were those using AI without governance. The distinction is everything.

 

Strategies for AI Oversight in the Calibration Industry


1. Extend Your Quality Management System to Cover AI


Your QMS already has the architecture for AI governance. The same document control, change management, and risk assessment processes that govern how you introduce a new measurement method should govern how you introduce an AI tool. Treat AI systems as measurement-affecting equipment: define their scope of use, validate their outputs, establish acceptance criteria, and document any deviations.

 

Specifically, consider creating an AI asset register, analogous to your equipment register, that captures every AI tool in use across your organization, who authorized it, what data it accesses, and what controls are in place. The IBM report found that only 34% of organizations with governance policies in place performed regular audits for unsanctioned AI. Make that audit a standing item on your internal audit schedule.

 

2. Classify Your AI Systems by Risk to Measurement Integrity


Not all AI applications carry the same risk. A calibration interval optimization tool that influences which instruments get calibrated when carries different risks than an AI chatbot used to help answer customer emails. Apply the same risk-tiered approach you use for measurement uncertainty, understand where in the measurement chain the AI touches, and apply controls proportionate to the consequences of a failure at that point.

 

High-risk AI applications, those that directly influence calibration decisions, uncertainty calculations, or certificate generation, should require formal validation, access controls, audit logging, and independent verification of outputs. Lower-risk applications may require only usage policies and periodic review.

 

3. Implement Access Controls Immediately


The IBM report's finding that 97% of AI breach victims lacked proper access controls is a specific and correctable vulnerability. Access control for AI systems means more than password protection. It means:

 

  1. Role-based permissions that limit who can query AI models with sensitive data

  2. Network segmentation that prevents AI tools from accessing calibration databases without explicit authorization

  3. Logging and monitoring of all queries made to AI systems that handle measurement or customer data

  4. Multi-factor authentication for any AI platform that accesses traceability records or calibration certificates

  5. Vendor assessments for any third-party AI tool, including SaaS calibration management platforms, that cover their data handling, access controls, and incident response procedures

 

4. Develop and Communicate a Shadow AI Policy


The shadow AI problem is fundamentally a communication and culture problem before it is a technical one. Employees are not typically using unsanctioned AI tools with malicious intent; they are trying to work more efficiently. The solution is not prohibition, which rarely works, but a clear, accessible process for requesting and approving AI tools, combined with education about why the controls exist.

 

A practical shadow AI policy for a calibration laboratory should include: a clear definition of what constitutes an AI tool (broader than most people assume), a simple approval process that is fast enough that employees are not tempted to bypass it, explicit guidance on which data categories may not be used with unapproved AI tools, and a no-blame reporting mechanism for employees who have already used an unapproved tool and want to disclose it.

 

5. Prepare for AI-Driven Social Engineering Attacks


The IBM report found that 16% of data breaches involved attackers using AI, with AI-generated phishing (37%) and deepfake impersonation attacks (35%) being the most common methods. For calibration laboratories, this manifests as a specific and credible threat: a convincing email from what appears to be an accreditation body, a major customer, or a NIST or UKAS representative, requesting access to systems or data.

 

Generative AI has made these attacks nearly indistinguishable from legitimate communications. Training staff to verify unexpected requests through independent channels and to call back on a known number rather than respond to an email is now a measurable cybersecurity control, not just good practice. The IBM report found that employee training reduced breach costs by nearly USD 200,000 on average.

 

6. Connect Security Governance and Quality Governance


In many calibration organizations, IT security and quality management operate in separate silos with limited communication. This is precisely the organizational structure that allows shadow AI to flourish and governance gaps to persist. The IBM report explicitly recommends connecting security for AI and governance for AI, treating them as complementary disciplines that must work together.

 

Practically, this means the quality manager and the IT security lead should have a defined, regular interface. AI risk should appear on management review agendas alongside measurement uncertainty and proficiency testing results. The CISO, IT security lead, or their equivalent in smaller organizations, should have visibility into the calibration software stack, and vice versa.

For the calibration and metrology industry, the path forward is not to slow down AI adoption; the efficiency and precision gains are too significant, and competitors will not wait. It is to match the pace of adoption with an equal pace of governance. The measurement community has spent decades building the discipline of traceability: the unbroken chain of comparison that links every measurement back to a known reference. AI governance is simply traceability for algorithms.

 

Document the chain. Control the access. Audit the outputs. Verify the results. These are not new principles. They are the principles of precision measurement, applied to a new class of instrument.

 

The organizations most at risk are not those that have embraced AI. They are those who have embraced AI without asking who is watching it. In an industry that has always understood the difference between a measurement and a verified measurement, that question should feel familiar. Start asking it now.
